This organization aimed to modernize their digital banking solution for their members by integrating with the first-ever open core banking platform. However, without a structured PMO and no formal methodology to manage over 45+ core banking capabilities across 17 vendor partners and 10 in-house resources, the program became significantly disorganized and difficult to lead.

How I Helped

To course correct the direction and pace of the program, I executed a three-part approach.

For visibility into program scope, I built a True Up matrix covering all key functionalities, including identifying front- and backend teams, frontend and backend APIs, Level of Efforts, and corresponding product and business owners or impacted stakeholders.

To address questions and issues that were captured without discipline across multiple mediums, I created a RAID log for Q&A that captured all relevant open items and raised to the corresponding parties in a timely fashion either through regular meeting cadences.

By leading the requirements gathering process in a 5+ financial institutions Work Group, I established a framework for product definition in how to move forward and create the first set of MVP product requirements and functional user stories through JAD sessions with impacted stakeholders without sacrificing speed-to-market.
